From idea to AI strategy in two days

Nybergs Bil is a family-owned car dealership in Jönköping, operating in new and used car sales, workshop services, and financing. Like many mid-sized companies, they had already started using AI tools such as Copilot M365, but lacked a cohesive strategy for how to take the next step.
The dialogue with Esatto began just before Christmas 2025. We shared our way of working with generative AI and co-creation, and a shared understanding quickly emerged: Nybergs didn’t need a ready-made solution, but a structured way of thinking about AI grounded in their actual business and systems. During the winter, we jointly defined an approach consisting of two workshop days with clear objectives, and in March it was time to execute.
The workshops: Co-creation in practice
What sets Esatto’s approach apart is that we don’t deliver PowerPoints afterward. Everything is created live, together with the client, during the workshop itself. Nybergs’ management and IT leads participated from start to finish, watching architecture, roadmap, and use cases take shape before their eyes.
Workshop 1 — Strategy and architecture
Nybergs had done valuable preparatory work and came in with as many as 13 identified use cases from their business, ranging from price monitoring for used cars to AI-supported credit assessments. Our task was to structure, prioritize, and place them in an architectural context.
Together, we mapped their current IT landscape and created a five-layer architecture for how an AI platform could be built on top of their existing systems. The day concluded with a roadmap for 2026–2028, outlining clear phases and prioritized use cases.
Workshop 2 — Use cases and implementation
On the second day, we took a deeper dive into a high-priority use case: a vehicle watchlist where sales staff are automatically notified when a car matching a customer’s preferences arrives in stock. We developed a complete technical requirements specification and an AI Security Policy covering the EU AI Act, GDPR, and risk classification.
The day concluded with “vibe coding,” where we built a clickable prototype of the agent live in 75 minutes. Participants could follow how their future solution took shape in real time, including AI chat, notifications, and a dashboard.
Deliverables
In two workshop days, we created six deliverables that Nybergs can act on immediately:
Architecture sketch — visualization of the five-layer architecture with all systems and integrations
Roadmap 2026–2028 — phased plan with decision points and prioritized use cases
Use case catalog — 13 identified use cases with prioritization and value assessment
Clickable prototype — working demo of the watchlist agent with AI chat and notifications
Development process — visualization of an agent-driven process from use case discovery to production
AI Security Policy — policy document with 13 sections covering the EU AI Act and GDPR
What we learned
Co-creation creates ownership. When clients see deliverables take shape live, a sense of ownership emerges that no post-delivered consulting document can match.
Clients know more than they think. Nybergs came in with 13 use cases on day one. It’s not about inventing needs for our clients—it’s about helping them structure what they already know.
The “prompt-first” mindset is as important as the deliverables. The most important outcome wasn’t the six documents—it was that Nybergs’ team left with a new way of thinking: start with a prompt, not a blank document.
